Strategy Development Operations & Supply Chain Worldwide

In short – Description of the project objective
The company has an export share of about 80%. The focus is on Europe, PRC and the USA, although customers of the company are also located worldwide. The strategy aims to significantly improve market requirements in the different regions.

Project result
The strategy was adopted with the GF and the management team and subsequently implemented in various sub-projects.

Focus of operations on core competencies (according to production strategy)

In short – Description of the project objective
The core competencies will be reviewed and, if necessary, adjustments will be made with the definition of the necessary measures, taking into account the total cost.
Make or Buy decisions (in- and out-sourcing) based on defined core products (Core, CoreText and Context).

Project result
The core competencies have been fleshed out. Extensive sub-projects were carried out with both in – sourcing activities and out-sourcing activities.


Project
Building and expanding a key figure system (KPI) for Operations & Supply Chain

In short – Description of the project objective
The objective and evaluation of the company’s performance requires a reliable data base. Decisions must be justifiable and comprehensible through numbers, data and facts. For this purpose, a key figure system is developed and implemented. The implementation includes the monitoring of the key figures and requires targeted correction and preventive measures in the sense of continuous improvement in the event of deviations from the target values.

Project result
Based on the existing data framework and key figure system, further data were collected and the new KPIs were derived from it. The structuring follows the order: safety – quality – delivery – costs (safety, quality, delivery, costs). Based on this, targets are set and monitored. In the event of deviations from the objectives, appropriate corrective and preventive measures shall be taken, possibly using appropriate methods.

Production System, Introduction of Lean Manufacturing

In short – Description of the project objective
Introduction of Lean Production with the tools: 5S, SMED, VSM, Shop Floor Managements, Problem Solving A3, 8D, Kanban, Supermarket. In addition, the organizational structure of production must be transferred from workshop production to island production.
The employees should not only get to know and apply the tools, but also understand and internalize the lean culture in the sense of change management.

Project result
The tools were introduced, the island production was implemented organizationally and operationally and the employees were trained. The results result in significantly reduced costs, shorter through-run and delivery times (the latter in particular for spare parts). The project has been transformed into a permanent program.

Move East China

In short – Description of the project objective
Development and implementation of a strategy to successfully market its own products in a market segment in a highly competitive Chinese market.

Project result
Shifting value creation for defined products to China, with the exception of core competencies. Development and qualification of the relevant suppliers (local sourcing), development of the necessary internal organization (process and organizational structure) and infrastructure, in particular assembly and procurement

Move East India; Due Diligence Indian Mechanical Engineering Company

In short – Description of the project objective
From a strategic point of view, the expansion of the supply chain to the east must be investigated not only to China but also to India. A potential takeover candidate will undergo due diligence. Together with Controlling, a recommendation for action for the management is to be developed.

Due diligence was carried out with appropriate recommendations for action.

Foreign Trade Compliance

In short – Description of the project objective
In the case of about 80% of the export business, since the introduction of the Atlas procedure, the export of goods of any kind has been subject to a significantly strengthened and structured one by the export authorities. The processes and framework conditions for the export of goods must be defined and implemented in order to ensure a reliably functioning export business.

Project result
The new internal procedures for complying with export regulations have been introduced. All products have been re-evaluated (WTN, Dual – Use, Compliance with Embargo Regulations), whereby the processes ensure that the product evaluation is kept up-to-date at all times. All approvals have been renewed and released.

Business Re – Engineering Business Processes

In short – Description of the project objective
Definition, introduction and monitoring of efficient business processes with the aim of drastically reducing the lead time and costs of customer projects from ordering to delivery of products/services (machine and spare parts business).

Project result
Reduction of the turnaround time of customer projects (machine projects) of up to 70% as well as significantly higher availability of spare parts and at the same time a 20% reduction in the use of resources.

Integration by Company Merger

In short – Description of the project objective
Due diligence had to be carried out for the merger of two companies and after the merger the processes (ERP and business processes) should be standardized as far as meaningfully, best practices determined and rolled out and synergies in supply chain and operations used . Target: >4% of COGS).

Project result
The unification of processes, especially in the area of ERP systems (SAP ECC6.0), has been fully implemented, taking into account best practices where it can be implemented in a meaningful way. The synergies exceeded the target of >4%.

Introduction of an Advanced Planning System (APS)

In short – Description of the project objective
A major challenge in the production of complex plants and machines, especially in lot size 1, is the timely provision of parts and components. This requires a high level of transparency of the manufacturing and procurement status. This transparency is not available in conventional ERP systems (here SAP EC6.0). This applies in particular to overlaying of the procurement processes with individual parts for the replacement bearing sale.
The solution was the introduction of the APS system (Felios).

Project result
After the initial installation of the system, the APS system could be put into operation within 8 weeks, after 6 months the expected process transparency was exceeded and the reaction possibilities for the control and purchasing were significantly increased. Key figures show the progress of the defined measures. The adherence to deadlines in the machine business was increased from 60 to > 90%, for the spare parts business from 50% to approx. 75%.

Interface Optimization ERP/ EDM/CAD

In short – Description of the project objective
Between the ERP system (SAP EC 6.0) and the EDM system (profiles) an interface for the transfer of the essential data was to define and realize as well as to harmonize with the CAD program. Pair CAD and CAM in such a way that the CAD data could be transferred to CAM (reduction of duplicate work and error possibilities).

Significant reduction of work preparation and CAM programming, acceleration of processes, especially at the bottleneck CAM programming (> 30%), reduction of errors in data transfer (>90%).

Value Engineering / – analysis for strategically important core product

In short – Description of the project objective
After the launch of the product, product complexity grew with each new sales order, with negative effects on costs, quality, and delivery time. The aim of the project is to restructure the product into standard, variants and options based on actual and weighted customer receivables, taking into account the diversified markets and market volumes, in order to reduce costs (-30%), the number of complaints (- 70%) and delivery time (-30%) greatly improve.

Project result
The project objectives have been achieved and in some times exceeded. Market and competition analyses (market sizes & sales forecasts, OFD) and value analysis were methodologically carried out. With defined (constructive) interfaces, the new product kit with standards, variants and options could be generated using as many equal parts as possible.

VDI Innovation Award for value engineering of a product 2010: a new approach to interdisciplinary cooperation far beyond value analysis.
